Case study: turning a bakery cafe's format guide into checks
Case studyJash Shah1 min read
The situation
A bakery cafe chain ran two store formats with one guide written for the flagship. Reviewers interpreted phrases like "adequate space behind the counter" differently, and small-format stores were judged inconsistently.
What changed
The team rewrote the guide's layout clauses as rules with a number, a reference point and a severity, and set up a separate equipment package for each format in NiyamX.
- Vague wording became measurable rules, such as a minimum aisle behind the display counter.
- Each format got its own equipment package, so small stores were not failed for flagship equipment.
- Uncertain findings on scanned drawings were marked as possibly missing rather than failed.
The result
Both formats are now reviewed against the same written rules, and a finding reads the same whichever reviewer opens the report.
